Black Friday and festive sale playbook for Indian D2C brands

A festive sale can lift orders and still lose money. Here is an eight-step plan for the Diwali-to-year-end window, with a worked margin example.

Black Friday and festive sale playbook for Indian D2C brands: shoppers browsing a bangle stall lit for the festive season

A festive sale playbook is a dated plan that fixes your offer, margin floor, stock, creative, ad budget and follow-up before the sale starts, so a spike in orders does not turn into a spike in losses. This one works back from Diwali, which falls on Sunday 8 November 2026 according to Drik Panchang, and runs through Black Friday to the year-end.

Work backwards from the sale: five jobs, in order.

What does the festive sale window look like for D2C brands?

It starts earlier than most small brands plan for. Redseer reported that the first 11 days of the 2025 festive sale, which began on 22 September, were far bigger than a normal stretch of trading.

First 11 days of the 2025 festive sale (Redseer estimates)

  • INR 60,000 Cr+ E-commerce GMV in 11 days Nearly 3.5 times business-as-usual levels
  • 20-22% Growth on the year before Redseer's estimate
  • ~90 million Shoppers took part Average spend close to INR 7,000 each

These are Redseer's estimates for all of Indian e-commerce, not a single category or brand. The same report expected a second phase closer to Diwali in which home and beauty categories could spike, and noted that quick commerce was expected to benefit from Diwali gifting. The practical point: shoppers are primed by marketplace sales weeks before your own sale starts, so decide early whether you are competing on offer, on gifting, or on something else.

How do you plan a festive sale in eight steps?

  1. Set a margin floor

Work out the lowest contribution per order you will accept after product cost, shipping, packaging, payment fees and discount.

  2. Design the offer inside that floor

Choose between a flat discount, bundles, a gift with purchase or a tiered offer, and test the numbers before you announce them.

  3. Fix inventory and logistics cut-offs

Confirm stock for your top sellers, the last date for pre-festival delivery, and what you will tell customers who order after it.

  4. Book creative and creators early

Festive content has long lead times, so brief creators and finish ad creative before the sale window opens.

  5. Phase the ad budget

Split spend into warm-up, sale days and the post-sale tail, rather than spending evenly.

  6. Prepare follow-up

Set up WhatsApp and email flows for order updates, cross-sell and a thank-you offer for repeat purchase.

  7. Plan customer service

Expect more questions about delivery, returns and offers, and prepare answers and extra hands.

  8. Schedule a review

Pull results for orders, contribution margin, new vs repeat customers and returns within two weeks of the sale.

How do you protect margin during a sale?

Work from contribution per order, not revenue. The example below uses illustrative numbers, not real client data.

Illustrative example, not client data
Per orderFull price20% off
Selling priceINR 1,000INR 800
Product costINR 300INR 300
Shipping and packagingINR 90INR 90
Payment fees (2%)INR 20INR 16
Contribution before marketingINR 590INR 394
Breakeven ROAS1.72.0
Contribution per order before marketing
  • Full price INR 590
  • 20% off INR 394
  • About a third Less contribution per order INR 590 falls to INR 394
  • ~50% More orders needed To earn the same total contribution
  • 2.0 Breakeven ROAS Any campaign below this loses money on this product

If the numbers do not work, change the offer: a bundle or gift with purchase can lift order value without cutting the price of every unit.

How should you phase ad spend across the sale?

  1. Warm-up

Build audiences and get creative approved while costs are lower.

  2. Sale days

Spend the budget you can afford at your breakeven ROAS, focused on conversion.

  3. The tail

Cover late shoppers and retarget people who browsed but did not buy.
